Automation ROI for an SME: do not reduce the calculation to labour hours.

Throughput, scrap, downtime, maintenance, ergonomics and capacity: a more complete view of the value created.

In brief

Throughput, scrap, downtime, maintenance, ergonomics and capacity: a more complete view of the value created.

The trap of “one operator = X euros”

Some automation projects directly save operator time. But that is not always the main source of value. An SME may invest to secure throughput, reduce expensive scrap, remove obsolescence risk, improve quality or make a workstation sustainable despite recruitment constraints.

1. Separate proven gains from conditional gains

Savings measurable today — scrap, overtime, subcontracting, identified downtime — should be separated from gains that depend on future sales volume or commercial assumptions. That separation makes the investment case more credible.

2. Include the cost of unreliability

A machine that fails rarely but for a long time can create more economic risk than a manual station. Expected cost of critical failure, spare-part availability and restart capability should be part of the reasoning.

3. Value unlocked capacity only when it is useful

Higher throughput has value only if the real bottleneck is on the equipment concerned and the extra capacity will be used. Before automating, check that the constraint will not simply move to the next operation.

4. Work with scenarios

ScenarioAssumptionPurpose
LowOnly directly proven gainsCheck project resilience
CentralMost likely gainsDecision baseline
HighFavourable volume / availabilityMeasure upside without confusing it with minimum return

5. Include total cost of ownership

Initial CAPEX should be completed with licences, spares, maintenance, energy, consumables, training, support and downtime. Conversely, a retrofit may reuse existing assets but require more interface engineering.

The right project is sometimes smaller

A targeted semi-automatic cell, vision inspection, safety retrofit or end-of-line modification can create more value than full automation. The right scope treats the real bottleneck at a complexity level the site can operate and maintain.

General technical scoping note. Regulatory applicability, performance and responsibilities must be confirmed project by project.
